class=\"wp-block-paragraph\">\u9019\u4efd\u6587\u4ef6\u5305\u542b\u8a72\u7d44\u6210\u54e1\u7c4c\u5099\u6d3b\u52d5\u9700\u8981\u4e86\u89e3\u7684\u57fa\u672c\u4e8b\u9805\u3002\u4f8b\u5982\uff0c\u8aaa\u660e\u8a72\u5718\u968a\u61c9\u505a\u7684\u4e8b\u60c5\u3001\u5718\u968a\u76ee\u6a19\u548c\u7406\u5ff5\u3001\u6d3b\u52d5\u898f\u5283\u6642\u7a0b\u8868\u3001\u53c3\u8003\u6587\u4ef6\u3001\u5354\u4f5c\u5de5\u5177\u6e05\u55ae\uff0c\u4ee5\u53ca\u4e00\u4e9b\u984d\u5916\u7684\u6587\u4ef6\uff0c\u5982\u7db2\u7ad9\u9801\u9762\u53ca\u6587\u7ae0\u5167\u5bb9\u3001\u4fe1\u4ef6\u7bc4\u672c\u548c\u5354\u4f5c\u5de5\u5177\u6559\u5b78\u3002<\/p>\n\n\n\n<h4 class=\"wp-block-paragraph\">\u9019\u4efd\u6587\u4ef6\u662f\u5404\u7d44\u5beb\u7d66\u806f\u7d61\u5c0d\u8c61\u7684\u624b\u518a\u3002\u8b70\u7a0b\u7d44\u7684\u806f\u7d61\u5c0d\u8c61\u5305\u62ec\u8b1b\u8005\u548c\u4e3b\u6301\u4eba\uff0c\u8b1b\u8005\u624b\u518a\u6703\u8a73\u8ff0\u8b1b\u8005\u7c21\u5831\u3001\u9810\u6f14\u3001\u6f14\u8b1b\u5834\u5730\u3001\u73fe\u5834\u8a2d\u5099\u7b49\u7b49\u4e4b\u6ce8\u610f\u4e8b\u9805\u3002\u5fd7\u5de5\u7d44\u7684\u806f\u7d61\u5c0d\u8c61\u5247\u662f\u5fd7\u5de5\uff0c\u624b\u518a\u4e2d\u6703\u8aaa\u660e\u5fd7\u5de5\u5728\u6d3b\u52d5\u524d\u7684\u6ce8\u610f\u4e8b\u9805\u548c\u6d3b\u52d5\u671f\u9593\u7684\u5de5\u4f5c\u5167\u5bb9\u7b49\u7b49\u3002<\/p>\n\n\n\n<h3 \u662f\u4e00\u500b\u958b\u653e\u7d66\u6240\u6709\u4eba\u7684\u793e\u7fa4\u9a45\u52d5\u5e73\u53f0\uff0c\u4efb\u4f55\u6709\u610f\u9858\u8ca2\u737b\u7684\u4eba\u90fd\u53ef\u4ee5\u52a0\u5165\u4e26\u6210\u70ba Can you tuck us in?&#8221; That question from my daughter after WordCamp Asia 2024 really broke my heart.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For the past few years, organizing <a href=\"https:\/\/asia.wordcamp.org\/2024\/\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">WordCamp Asia<\/a> and <a href=\"https:\/\/taiwan.wordcamp.org\/2023\/\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">WordCamp Taiwan<\/a> has meant evenings filled with meetings and planning, often with my kids falling asleep by themselves or with me working away in the dark beside them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">We organizers volunteer our time without compensation. As the local lead, I put in over 15 hours a week, adding up to more than 500 hours. It\u2019s sad when our hard work is taken for granted or isn\u2019t appreciated. However, we maintain a positive outlook; those genuinely willing to contribute don&#8217;t expect anything in return. Those looking for some form of return usually drift away. The biggest challenge we face now is whether time and finances will allow us to continue. I, too, am struggling financially and don&#8217;t have all the answers.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">&#8220;I really need a break after this year,&#8221; I&#8217;ve said more than once. So why am I still here?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Because I want to spend my time on what matters most to me, meeting like-minded organizers and building friendships. The support and encouragement from this group have made all the hard work truly worthwhile. One discovery was that due to cultural differences, attendees from Asia and the US have different expectations of WordCamp, but the core value of the global WordPress community remain the same: Diversity, Inclusion, and Welcoming.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Before gathering the team leads, with the help of Harmony Romo, both global and local leads set the team values:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<ul class=\"wp-block-list\">\n<li><strong>Communication<\/strong>: Clear and open communication that respects each organizer, that enables us to address questions and challenges together. We have a total of <a href=\"https:\/\/asia.wordcamp.org\/2024\/organizers\/\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">46 organizers<\/a> from 17 countries, including 14 local organizers from Taiwan.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">With the valuable experience gained from the past two years of WordCamp Asia, I believe that by 2025, our team composition will be more mature, and collaboration among organizing teams will be more coordinated. While conducting surveys, referring to past retrospectives, and listening to personal experiences are important, establishing and passing on documentation is even more crucial. Organizing documents for each team and the handbooks for contact persons will make communication smoother and more convenient. This is something we aim to improve for the next WordCamp Asia by Operations Team.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Organizer Documents<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">These documents include the basic information that team members need to know while planning, such as the team&#8217;s responsibilities, goals, values, the event planning timeline, reference documents, and a list of collaboration tools. Additional documentation, such as website posts, pages, email templates, and tutorials for tools, are also included.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Handbook for Contact Persons<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">This handbook is prepared by each organizing team for their contacts. For the program team, the contacts include speakers and emcees. The speaker handbook details items such as presentation slides, rehearsals, the venue, and on-site equipment. Our local team is divided into three squads: Venue, Vendor, and Vision. Eric primarily manages the Venue and Vendor squad, while I am in charge of the Vision squad. As the local lead, the biggest challenge is to ensure the local team&#8217;s team health and to be mindful of the support other organizing teams might need, proactively offering help where possible. Additionally, due to language barriers and unfamiliarity with flagship WordCamps among local team members, Eric and I must also guide the local team in collaborating and coordinating with global organizers.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The Vision squad has launched some new initiatives, and here are a few successful ones:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Participated in other conferences to promote WordCamp Asia&#8217;s schedule, attracting more local participants.<\/li>\n\n\n\n<li>Collaborated with local associations to open up more opportunities to engage with local tech companies.<\/li>\n\n\n\n<li>Securing for international conference subsidy from local government, assisting attendees with eVisa and simplifying the complex visa application process.<\/li>\n<\/ul>\n\n\n\n<h4 class=\"wp-block-heading\">Participating in Other Conferences and Promotions<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">Over the past few months, local team has actively participated in many conferences and set up community booths at events to promote the WordPress open-source project and WordCamp Asia.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Some tech conferences and meetups include:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>COSCUP<\/li>\n\n\n\n<li>Meet Taipei<\/li>\n\n\n\n<li>Digital Nomads<\/li>\n\n\n\n<li>Taipei Blockchain Week<\/li>\n\n\n\n<li>Google DevFest Taipei 2023<\/li>\n\n\n\n<li>Taipei Game Show 2024<\/li>\n<\/ul>\n\n\n\n<h4 class=\"wp-block-heading\">Collaboration with Local Associations<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">We partnered with the <a href=\"https:\/\/www.tca.org.tw\/\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">Taipei Computer Association<\/a>, who not only sponsored WordCamp Asia but also promoted us through their member newsletters. Additionally, they helped promote our events at other conferences and exhibitions, increasing local visibility and expanding our attendee base. They also assisted attendees with applications for Taiwan Digital Field Employment Gold Card.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">International Conference Subsidies and Visa Assistance<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">After months of effort and preparation, we successfully obtained international conference subsidies from local government, and also assisted foreign attendees for eVisa with the flexible mechanism.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Why We Assist with eVisas:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>After announcing Taiwan as the host country, many attendees from Southeast Asian countries reported difficulties obtaining visas.<\/li>\n\n\n\n<li>We learned about the actual challenges of visa applications from the organizers of WordCamp Taiwan 2023 and an attendee who failed to secure a visa.<\/li>\n\n\n\n<li>Main issues included: attendees from non-visa-exempt countries, complex visa processes, choosing the wrong type of visa, inadequate visa documentation, no embassy in their resident country requiring travel to a nearby country, poor communication among MOFA, embassies, organizers, and attendees.<\/li>\n\n\n\n<li>Upon understanding these issues, our local team explored options and, after researching and contacting several government departments, we learned from the <a href=\"https:\/\/www.meettaiwan.com\/en\/index.html\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">Taiwan MICE Project Office of the MOEA<\/a> that our event needed to qualify as an ICCA conference. This qualification required us to apply for international conference subsidies to comply with the flexible mechanism of the eVisa.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Application Process and Challenges:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Applications had to adhere to the schedules set by the MOEA and MOFA. The application for MOEA international conference subsidies started in November 2023, with results announced in January 2024, and the MOFA accepted eVisa applications in February 2024.<\/li>\n\n\n\n<li>Fortunately, the local community in Taiwan, supported by the <a href=\"https:\/\/ocf.tw\/\" rel=\"nofollow noopener\" target=\"_blank\">Open Culture Foundation<\/a>, which supports open-source communities, has established good relations over past WordCamp Taiwan, assisting us in applying as a Taiwanese legal entity.<\/li>\n\n\n\n<li>It was crucial to ensure that the event was not interfered with by local government and to get support from <a href=\"https:\/\/wordpressfoundation.org\/news\/2016\/introducing-wordpress-community-support-a-public-benefit-subsidiary\/\" rel=\"nofollow noopener\" target=\"_blank\">WordPress Community Support (WPCS)<\/a> for cooperation with local entities and the government.<\/li>\n\n\n\n<li>As the local lead, I had heavy responsibilities, including signing guarantee letters and visa documents for attendees, carrying liability for any kind of illegal activities by attendees.<\/li>\n\n\n\n<li>The subsidy application process was complex and time-consuming for the organizers who assisted with eVisa applications.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Bringing People Closer:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Our local team gained knowledge about visa procedures, including how to write visa invitations that comply with the requirements of the MOFA.<\/li>\n\n\n\n<li>We successfully applied for eVisas for 213 attendees from countries without visa exemptions, achieving a 100% approval rate, including 8 speakers and 31 organizers and volunteers.<\/li>\n\n\n\n<li>Attendees reported that the application process was straightforward, and the entry procedure was smooth.<\/li>\n\n\n\n<li>Receiving no calls of concern from the National Immigration Agency indicated that all attendees with eVisas had safely returned home.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">If we choose to host in Taiwan again in the future, our local team can reapply for international conference subsidies and eVisa with the flexible mechanism. Although the results this time were successful, I would not recommend future organizers provide visa assistance beyond the invitation letters, as volunteers should not bear such significant responsibilities. Whether more visa assistance will be provided in the future depends on the local government policies of the host country and the difficulty of obtaining visas. Over the three days of the event, my primary responsibilities were to monitor the layout of the venue, address any emergencies, and host the opening and closing remarks. The on-site logistics were managed by another local lead, Eric. This combination of interactive activities successfully brought many people together, creating a more inclusive atmosphere that even introverts could appreciate.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Job Board<\/strong>: A bulletin board for job opportunities.<\/li>\n\n\n\n<li><strong>HelpHub<\/strong>: Provides free assistance, answering questions about WordPress websites, troubleshooting, and offering improvement suggestions.<\/li>\n\n\n\n<li><strong>Get Involved<\/strong>: A place to discuss anything related to the WordPress community, meetups, and WordCamps.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">HelpHub is a community-driven platform open to everyone; anyone willing to contribute can join and become a Helper. Many have noted the significant potential of HelpHub to continue positively impacting the community.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Additionally, we introduced a Family Room, hoping to encourage more parents to bring their children in the future.
